  3. How do you design a product data model? What do you need from us?
  4. How do you handle data migration and data quality?
  5. Which of our systems have you integrated with before?
  6. What would you put in our first release, and why?
  7. How do you estimate, and what usually causes projects like ours to go over budget?
  8. What happens after go-live: support, upgrades, improvements?
  9. If you thought a different platform suited us better, would you tell us?
  10. What do you need from our team, and how much of their time?

4. Red flags

  • “Yes” to everything before they understand your products.
  • A fixed price with no discovery for a complex project.
  • Senior people in the sales meeting, juniors on the project.
  • No questions about your data, only about features.
  • No relevant references they are willing to share.
  • A heavy push toward custom development where standard features would do.

5. How to run the final selection

  1. Shortlist two or three partners using the scorecard.
  2. Give each the same brief: your goals, products and two or three real scenarios.
  3. Run a scripted workshop or short paid discovery with your top choice or top two. How they work with your data is the best predictor of the project.
  4. Call references with prepared questions.
  5. Compare proposals on scope and assumptions, not just price.
